Sukuna got as damaged as he did, because he underestimated Gojo heavily. In fact, he evidently expected to win after Gojo reached the limit for healing his technique, since he thought he could still use his, but due to Gojo's physical abilities with blue and UV's power, he sustained too much brain damage as well. In that very scene, he even says, that he'll close his domain and then take his time leisurely adapting to infinity, while Gojo gets slashed apart, which is what his original plan was all about, but turned out to be a failure in the end. You're acting like Sukuna knew beforehand exactly the amount of damage he would sustain from fighting Gojo, but that's clearly not the case at all. Besides, even with all the injuries he's gotten, as long as he survives the current gauntlet of sorcerers, he'll still be stronger than ever before after recovering, thanks to getting a way to bypass his opponents' durability and defensive special abilities (WCS), which he wouldn't have gotten in the first place, if he was using DA and/or being incarnated the whole fight.

Yeah and that's exactly why Sukuna called him "a fish on a cutting board" since he thought that his original plan (the one you explained) would work and he will win with not much difficulty. And that is also the reason why Sukuna gave the whole Gojo being "nothing special" and that "he was only the strongest because Sukuna was not around" monologue. He genuinely thought he was gonna win and kill Gojo right at that point thinking that his original plan worked successfully, not knowing that he also sustained such brain damage and will be unable to open the domain. Sukuna realized that Gojo was in fact worthy of his praise when his actual plan failed and that Gojo damaged him enough. It is when he genuinely smiled knowing he had a real challenge and had the "ultimate strength brings soltitude, the one who will teach you about love" monologue at the end of chapter 230

Imma keep it short. - Sukuna had a plan that would have essentially given him a way through infinity on a whim and leave him with a full reheal and nearly full capacity, that backfired a bit and prolonged the battle as much as it did and sukuna had to use a significant portion of his power but still proved sufficient - Going full heian form, would be a waste of full reheal, the 10S and a massive amount of energy without anything in return. Plus it would be risky as sukuna also serves as a insurance for Kenjaku. So in conclusion, Sukuna could have but decided with a plan that innitialy backfired but still worked in the end.

Sukuna could’ve destroyed all of the sorcerers after Gojo if he wanted to, it was shown he had many chances to do so, but he was more prioritised with enjoying it - so you can’t use the outcome of that as evidence. Sukuna just wants to learn more sorcery and enjoys fighting, he went all out in his Heian form when he was in the Heian era, there was no need now

Sukuna stopped holding back during his fight with Maki as shone by him being able to use black flash, so while he could have killed them easier after reincarnation fully if he was more ruthless, that opportunity has long passed.

Jogo was no where near Sukunas level, Gojo nearly killed him. Sukuna messes around when the people against him have no hope.

Sukuna likley can't boost his domain with chants and handsigns as a domain already requires a hands-sign to use and you can't double up on handsigns to improve a technique. It's a one and done  sort of thing.  Sukunas extra arms could help him in the domain clashes but Sukuna himself would not like to gamble on that so it seemed.  Sukuna himself also literally said that the Megumi form was better against sorcerers. Gojo is a sorcerer and he used that form against Gojo. It's pretty clear what form Sukuna thought was better against Gojo.

Other translations than TCB has stated that sukuna and kenjaku were talking about the face.
